TG16 CD - replaced middle gear - CD spins a bit, never reads

I successfully replaced the middle gear on my TG16CD - it had the typical symptom of just showing PC on the display, but never spinning or reading. Now I can hear & see the laser assembly move down to the center and trying to focus, the drive spins up a bit, but never gets to speed and eventually times out. Video below. Any suggestions on where to go next? Thanks!

That's the sound of a bad CD lens or that the lens needs adjustment. Take a picture and post it here of what the potentiometers on the motherboard look like. Could be that someone tried to adjust them once and got them all out of wack.
